What the market charges
Retainers run roughly $5,000 to $30,000 a month in 2026. The spread is almost entirely about whether the person executes the roadmap or hands it to you.
Around $5,000 a month
- Advice, and a review of somebody else's work.
Around $30,000 a month
- The same advice, with a delivery team that ships it.
My two retainers
$6,500 and $12,500 a month
- In the middle of the range.
- They differ from each other on exactly that line.
Compared to a full-time hire
A Chief AI Officer on payroll costs $400,000 or more a year once salary, equity, benefits and recruiting are counted. That number is why the fractional version exists. A $5M service business has the problem a Chief AI Officer solves and cannot carry the cost of one.
Annual cost of AI leadership, three ways| Option | Annual cost | Who decides | Who builds |
|---|
| Full-time Chief AI Officer | $400,000 and up | They do | A team they hire |
|---|
| Owner package | $150,000 | I do | Me and my engineers |
|---|
| Advisor package | $78,000 | I do | Your team, directed by me |
|---|
| Audit only | $4,500 one off | You do, from my roadmap | You do |
|---|
The useful comparison is against the next hire you were about to make. An operations coordinator at $70,000 a year costs about the same as the Advisor package and removes a fraction of the work.
Compared to other fractional executives
Fractional CFO, COO and CTO seats are the established version of this arrangement, and their rates set the buyer's expectation.
- Fractional CFO
About $3,000 to $10,000 a month. - Fractional COO or CTO
About $5,000 to $15,000 a month.
AI and automation seats price at the upper end of that band. The other three seats direct work that people do. This one removes the work, and on the Owner package it includes the engineering that removes it. A side-by-side is on the comparison page.
