How to turn a traditional agency into an AI-native agency

An AI-native agency is a service firm where AI systems do the repeatable delivery work and a small senior team supplies the judgment, so the agency can sell a finished outcome at a fixed price. I have built two. This is how an existing agency gets there, step by step, and where it usually goes wrong.

A traditional agency compared to an AI-native agency In a traditional agency each client needs its own people, so the next client means the next hire. Why agency owners are asking this now

Agencies have always been hard to scale. Revenue grows by adding clients, clients need hours, and hours need people. The margin stays where it was and the owner ends up managing a payroll.

That equation changed in 2026. Y Combinator put AI-native agencies on its Request for Startups in spring and widened it to AI-native service companies that summer. Far more money is spent on services than on software, much of it already outsourced, and a firm that does the work with AI can serve the next client without hiring for it.

A new AI-native agency

  • Built that way from day one.
  • No clients, no reputation and no senior team yet.

Your agency

  • Years of clients, a team and a reputation.
  • A delivery model built around people doing every step by hand.

An existing agency has the better starting position and the harder job. The rest of this page is about changing the model while the business keeps running.

AI-native and AI-enabled are different things

Most agencies today are AI-enabled. The team has ChatGPT seats, someone drafts with Claude, a few reports write themselves. The work goes a little faster and the business is exactly the same shape.

The test is one question. When you sign a new client, what do you have to add? If the answer is a person, you are AI-enabled. If the answer is a configuration, you are AI-native.

The eight steps, in the order that works

The order matters more than the tools. Most failed attempts did the right things in the wrong sequence, usually by buying software first.

  1. Map delivery, not the org chart

Pick one service line. Write down every step between a signed contract and a delivered result, who does it, and how long it takes. Watch the screens rather than reading the process document. The gap between the two is where the hours hide, and it is the same audit I run for any service business.

  2. Productize before you automate

A system cannot deliver a service that is different for every client. Fix the scope, the timeline and the price first. Shila sells one thing: a twelve-week rebuild of a site’s structure for $3,000, with an optional $2,000 monthly retainer afterwards. That decision came before a single workflow was built, and it is the reason the workflows were possible.

  3. Turn the process into software

Each step from the map becomes one of three things: a workflow that runs on its own, a draft that AI produces for a human to finish, or a decision that stays with a person. Most of my builds run on n8n with Claude and GPT doing the language work, connected through MCP to the tools the agency already uses.

  4. Put an AI project manager in the middle

This is the step traditional agencies skip, and it is the one that removes the most work. At Shila it is called Raya. Raya runs day-to-day execution inside each client’s Slack channel: crawling, redirect maps, bulk technical fixes, draft briefs and monitoring. The client talks to one place and the work moves without an account manager chasing it.

  5. Keep a human signature on everything that ships

AI-native does not mean unattended. At Shila every strategic call is flagged for my co-founder, who has spent more than thirteen years in SEO, and nothing ships without human sign-off. Senior judgment is the part clients are paying for. The system exists so that judgment is spent on decisions instead of on formatting.

  6. Reprice around the outcome

Once delivery no longer scales with hours, billing by the hour punishes you for getting faster. Move to a fixed price for a defined result. Do this after the cost of delivery has actually dropped. Agencies that cut price first, on the promise of savings to come, spend a year funding the difference out of margin.

  7. Reshape the team honestly

The roles that grow are the ones built on judgment: strategists, reviewers, the people who own client relationships. The roles that shrink are the ones built on moving information from one place to another. You will see which is which from the map in step one, months before anything changes, and what you do about it is your decision.

  8. Measure what the model is supposed to change

Three numbers, reviewed monthly: hours of human time per deliverable, revenue per person, and how long a new client takes to reach their first result. If those are not moving, the agency has bought tools and changed nothing.

Two agencies I built this way

Both are running today and both publish their reviews. Everything below is on their own sites.

Built AI-native from day one

Shila

Shila is a generative engine optimization and AI SEO agency for B2B SaaS companies and startups. I co-founded it in 2026 with Samy Thuillier. It rebuilds a company’s site structure over twelve weeks so that ChatGPT, Perplexity, Gemini, Google AI Overviews and classic search cite and rank it.

  • One productized offer: a $3,000 twelve-week rebuild, with an optional $2,000 monthly retainer.
  • Raya, an AI project manager, runs execution inside each client’s Slack channel.
  • Samy owns strategy and personally reviews every audit and page before it ships.
  • I built the systems behind it. They are why a two-founder team delivers at the pace of a much larger one.

The agency that builds this for other companies

2V Automation

2V Automation is the automation agency I founded and still run. It is a Certified n8n Expert Partner that finds the manual work in a $1M+ business and builds the software, automation or custom tools that remove it. It is also the delivery bench behind my Owner package, which means the engineers who would rebuild your delivery process have done it before.

  • Every engagement starts with a discovery week that maps the work before anything is built.
  • Engineers, an analyst and support are in-house, so the client needs one decision-maker and no tech team.
  • One of its clients was an SEO agency. His quote is below, and he later became my co-founder at Shila.

Where an agency AI transformation goes wrong

  • Tools before process
Thirty AI subscriptions on top of an unchanged delivery model produce a larger software bill and the same headcount.
  • Automating a bespoke service
If every client gets something different, there is nothing stable to automate. Productize first, even if it means saying no to some work.
  • Cutting price before cutting cost
Clients are already asking for an AI discount. Give it once your cost of delivery has really fallen, and tie it to a fixed scope.
  • Removing the reviewer
The fastest way to lose a client is an unreviewed AI deliverable with a confident error in it. Sign-off is part of the product.
  • Nobody owns it
The project is handed to whoever is most curious about AI, alongside their real job. It stalls in month two. Someone has to be accountable for the whole change.

I can do this for you

Everything above is the job I do as a fractional Chief AI Officer, applied to an agency. I have run agencies for years, so the conversation starts at margin, utilisation and the hire you are about to make. It works in the same three stages as every engagement I take, at the same prices.

Start with the audit

$4,500, two weeks

Two weeks on one service line. You get the delivery map, a tool and spend inventory, and a ranked roadmap for making that line AI-native. Credited in full if you continue within 60 days.

What the audit covers

Advisor, if your team can build

$6,500 a month

I own the decisions: what gets productized, what gets automated, in what order, and what each step is worth. Your people or your vendors build it and I review everything they ship.

See both packages

Owner, if you want it built

$12,500 a month

The same decisions, plus the building, by me and the 2V Automation engineers. This is the route to your own version of Raya without hiring an engineering team to get there.

Questions agency owners ask

What is an AI-native agency?
An AI-native agency is a service firm where AI systems do the repeatable delivery work and a small senior team supplies the judgment and signs off on what ships. It typically sells a defined outcome at a fixed price, and it can take on another client by configuring its system instead of hiring.
What is the difference between AI-native and AI-enabled?
An AI-enabled agency gives its people AI tools and keeps the same delivery model, pricing and team shape. An AI-native agency builds AI into the delivery process itself. The quick test: if signing a new client means adding a person, the agency is AI-enabled.
Can an existing agency become AI-native, or do you have to start a new one?
An existing agency can, one service line at a time. It has the harder job of changing a model while the business runs, and the better position: clients, a reputation and senior people whose judgment is the part that cannot be automated.
How long does it take?
The first 90 days cover the audit, the roadmap and the first three systems running in production on one service line. How long the rest takes depends on how many service lines you have and how bespoke they are today.
Will this mean letting people go?
It removes the work of moving information between tools, which is usually the work people like least. Most agencies use the capacity to take on clients without the next hire. Where a role does become unnecessary you will see it on the map months in advance, and it is your decision.
Do you work as a fractional Chief AI Officer for agencies?
Yes. Agencies are service businesses and the engagement is the same: a $4,500 two-week audit, then $6,500 a month if your team builds, or $12,500 a month if my engineers and I build. I carry four clients at a time.
Which tools do you build on?
Most builds run on n8n with Claude and GPT doing the language work, connected through MCP to the CRM, project and reporting tools the agency already uses. I hold no reseller agreements, so nothing about my income depends on what I recommend.
